I guess if I'm going to start off with a big negative for investors that there won't be dividends this month I can at least follow that up with a small positive by communicating with them.
-My alt is now in C-R-A with director access.
-I've moved my main (this character) in as well (temporarily) to help get things back on track faster.
-All towers have ben re-fuelled and brought online, as are all labs with jobs in progress. I can't see which labs have completed jobs in them belonging to other corps that weren't delivered before the towers went down. I've asked alliance members to let me know if there are any and so far have onlined 2 more labs as a result.
-All 4 systems with a tower have at least 15 vacant ME slots available, more labs will be onlined as required.
-We have a large DG tower that I'd like to put up to replace 2 of the under-utilized non-faction towers in Bawilan. For the moment I'll hold onto those towers hoping they will be needed in the future, though not necessarily in the same system.
-Obviously fuel costs are a concern at the moment with our very high vacancy rate. I'll be working to increase usage, but minmizing fuel burn until then.
-Alliance fees are another expense that needs to be properly funded. Ricdic is still in the CEO role for the moment and has been working on steps to wean out corps that are staying in the alliance when not running jobs.
Once we've got the list of 'actives' those that don't respond will be shown the door. Many of these I suspect are forgotten 1-man-alt corps since forgotten by their mains after the jobs were done. Naturally they'll be welcome to return in the future if they need our services again.
Active corps will also be asked to share the expense of running the alliance. Obviously this needs to be balanced between large corps with only a few researchers and small corps not wanting to pay more for the alliance than for research.
Clients of course are being consulted on the subject.
-For the moment though, there's plenty of work to be done to return to profitability. I even brought a 1/2 B worth of fuel over with me to try to help smooth the recovery. Shareholders will see a dividend before I even think about recouping that, just letting people know I'm putting my money where my mouth is. MMTAR (my own semi-public corp) is already the 2nd largest shareholder.
- Speaking of which, I haven't heard from anyone that voted for liquidation yet but my offer to buy-back shares stands. Any shares repurchased will be re-sold to the public and profits will go to the corp. -----

Glad to see CRA back on the up. Going to be a long road but best of luck getting it back in the black. :)

Lets hope that one day, CCP will make labs truly public, so people outside the alliance can perform research, and thus, drive up the profits from the towers.

If 15 ME is all that is needed, you could run True Sansha Medium towers. Those things cost 1-1.5mil a day in Fuel. You could sell your a Large Tower and buy replace it with a TS Mid Tower, sell the excess labs.

The hope and expectation is that CRA will need FAR more labs than that once business returns to previous levels.

My guess is what you have left are people that only want to do quick one-off jobs and don't want to pay a per month fee; the people too stubborn (or loyal) to relocate for a lower cost; and the people who would rather pay the higher price than take the risk or trouble of relocating.
Removing inactive corps may reduce the monthly alliance bill, but it won't increase utilization. In order to do that, you need to lower the cost to spur demand. Adding a per corp fee on top of already high research rates (compared to the competition), will only further reduce revenues.

Since I run similar services for my own alliance I can safely say there's a floor on the per-slot you can charge and still make a profit. I won't get into numbers. SonOfAGhost will have em as will Ricdic but if you could guarantee 100% occupancy, the cost per slot can be lowered. The problem is you can't. All you can do is control the onlining of labs and towers. So you charge more and hope the occupancy is enough to make you a profit. I don't know C-R-A's occupancy rates but if it dips below 60% it's probably operating at a loss.
Since my own operation only has to deal with my own (small) alliance I can keep control of the occupancy much better.

Labs are being rented again! There's probably at least as many jobs have gone in since the labs were brought back online as were in them when they went down. Mostly short duration, so income is still low, but it's a promising start. More labs have been brought online where occupancy has been increasing.
Moved most of the fuel on-hand to the towers since it doesn't help much in the hangar. All the ones that will be staying online have several weeks worth of most things and I hope to keep them close to full, just in case. Need to pick up some more racial charters.
Several labs have already been put in storage from the towers that will be replaced with the more efficient model.
All corps owning towers in the alliance other than C-R-A have been given a deadline of April 6th to pay their franchise fees. Ricdic advises me that only a few tower owners have been paying their fees thus far. Obviously this means that most are just leeching income off of C-R-A/Zzz. This will end.
All corps have been given the same deadline to pay the 1-time 5 mil/corp fee confirming that they are still active.
Reminder was sent in February and notice was sent a couple weeks ago in March (respectively) of these fees so respectively. Reminder of both was sent yesterday so nobody can say they weren't told. April 6th was chosen to give us a couple days to go through the list before the bill arrives for the alliance fee. Zzz may not have the most members of any alliance, but there's a good chance we have the most corps
A mailing list was also created for the franchisees. Subscription will be mandatory for at least 1 representative per POS owning corp allowing alliance usage, and optional for any that might have a POS strictly for their own usage. -----

Another good news update:
One of our towers completely filled up it's ME slots today! Fortunately it's a system where we already have more than 1 tower, so more labs are still available locally for our clients. We'll be in the black again in no time if this keeps up.
Additionally we had a new franchisee announce the opening of a new tower in Caldari space.
Members were reminded of the April 6th deadlines again. Being only a few days off I'll be spamming once a day until then. Clearly booting people is not our preferred course of action as there's some risk of their future business going elswhere. However it's also not in our clients or shareholders interests to pay for people who've left Eve or are leeching off our customer base. -----

I strongly suggest you record demand data to be used at a later date to determine your demand distribution.
You could start with an assumed normalized distribution (typical bellcurve) and tinker with it from there; doing so will allow you to highly optimize your setup.
You have two competing issues:
1) You don't want to have empty slots. 2) You don't want to turn people away.
Balancing your research supply will rely on some simple demand models that deal with the two issues I've raised above.
Just some suggestions. Congratulations on your successes!

Time for another update.
- Purge of inactive corps was completed ahead of Concord billing us for the alliance. Between that action and a number of others having left earlier our bill was reduced by 340 million isk this month and still over 300 members.
- 5 of 7 towers have been made fully available again at this time and are seeing a reasonable amount of client usage. 1 tower has been put in storage and another will be soon.
- Fuel stocks both in the towers and in the corp hangar have been significantly increased.
- I think it's safe to say that at this point we're back in the black on tower operations. Still a lot to do however to grow profits large enough to be worth paying dividends on. Fortunately there's still a few days left in the month to work on that
- To date there has been 1 shareholder take me up on my buyback offer to the tune of 1,280 shares. -----

Isn't that in the patch 1.2 notes? I remember reading something about copying being fixed in some fashion....
